01
Why we're here

Three decisions.
One playing board.

Today is not for strategy debates. It's for laying out the map so we both know which tile is whose. Three things on the table.

Decision 01

Shared workspace

Where the source of truth lives. Working assumption: Notion. Confirm or change.

Decision 02

Cadence + owners

One monthly check-in for now, stepping up to bi-weekly when samples land. Plus a primary contact per side.

Decision 03

Asset handover

Brand kit, art, translations, templates — within 30 days. Format, location, ownership all agreed today.

What we leave with today

Contact map filled · workspace agreed · meetings on calendars · 30-day action list with named owners · domain reserved for the landing page.

02
The playing board

Signing launch.
Five tiles, twelve months.

Each tile has a backstop date written into the partnership. We don't get to slip them silently.

03
What we are building

One IP.
Two SKUs. One skin layer.

The license is wide enough for both a tight card game and a richer board-game variant — plus a cosmetic promise tied to physical purchase.

SKU A · Base

Polytopia Paper

  • Card-driven core loop
  • Quick to teach, replayable
  • Tighter MSRP, broad reach
  • Anchor SKU for the campaign
SKU B · Deluxe

Polytopia Paper Deluxe

  • Real board-game feel
  • Mini figures per tribe
  • Currency tokens · economy
  • Resource layer
  • Drives KS top-out tier
Cross-over layer

Game Skins

  • Cosmetic only — not new tribes
  • Unlocked by physical purchase
  • QR / code-in-box delivery
  • Lives inside the Polytopia app — Midjiwan-controlled
  • Zero IP risk · drives sell-through

Where does Midjiwan's hand stop and Nordic Pirates' begin on Deluxe mechanics? Working hypothesis — Midjiwan owns IP fidelity & approval; Nordic Pirates owns physical / mechanical design with Midjiwan sign-off. Confirm or refine.

Approval rhythms we operate by

Materials → 10 business days · silence = approved  ·  Retail price → 20 business days  ·  Marketing budget → 15 business days · silence = approved. Tracked by submission date in the workspace.

05
Where the work lives

Notion.
One source of truth.

You already use Notion. Low switching cost, easy access for both teams. We add discipline — decisions logged with timestamps — not a new tool.

Inside the Notion space

  • Roadmap — phases & milestones
  • Tasks — owner + due date
  • Briefs & approvals — every IP-touching asset, with approval timestamp
  • Decisions log — date, decision, by whom
  • Asset Library — links into shared Drive
  • Monthly settlement archive

What lives elsewhere

  • Google Drive — heavy creative assets, print files
  • Shopify / KS / Gamefound — sales data sources
  • GA4 + ad platforms — campaign analytics
  • Linked dashboard — embedded into Notion, read-only for Midjiwan
  • Slack / Discord — chat (decisions logged into Notion)
If Notion is not preferred

Alternative: a small custom dashboard at partner.polytopiapaper.com — Nordic Pirates stand up in ~1 week. Trade-off: extra build & maintenance for full control. Default is Notion unless someone in the room has a reason to switch.

06
How we meet

Two rhythms.
Tempo follows the sample.

Monthly while we're still in pre-sample. Bi-weekly once the physical sample is signed off and the campaign run-up begins.

Phase 1 · Pre-sample

Monthly check-in

FIRST WED · 10:00 CEST · 60 MIN

  • Asset & milestone progress
  • Upcoming approvals & asks
  • Burn vs approved budget
  • Risks & escalations
  • Light async updates in between
Phase 2 · Sample signed off → launch

Bi-weekly stand-up

EVERY OTHER TUE · 10:00 CEST · 30 MIN

  • Tighter heartbeat for campaign run-up
  • Same agenda, half the wait
  • Pre-launch decisions get fast turn-around
  • Quarterly in-person remains optional
Key clocks to stay ahead of

Monthly settlement by the 10th · QC report within 30 days of each production run · IP infringement notification within 48 hours · Distributor LOIs within 9 months of campaign close. Each becomes a calendar reminder.

08
First 90 days

Landing page
list tease scale.

We need to land audiences beyond existing Polytopia players. Week one is not "tell the Discord" — it's an email-capture landing page that reads cold to a board-game buyer.

Week by week

polytopiapaper.game

Recommendation: register .com as the flagship + .io / .game / .cards defensively. ~$80/yr total. Landing page can be live within 24h once we hold the .com.

Budget approval lever

Year-1 marketing budget needs Midjiwan's written approval at least 60 days before launch. We submit two cases — bear & bull. Once line items are approved, we spend within ±15% of each line without per-transaction approval.

09
The Deluxe loop

How do we design
the board-game feel?

Not for resolution today. For scoping. Propose a 4-week design-discovery sprint and a written concept doc before any quotes go out.

Mechanics on the table
  • Miniatures — sculpted per tribe · scale & budget TBD
  • Currency tokens — coin economy & trade
  • Resource layer — wood / food / stars-style
  • In-game economy — buy & upgrade between turns
Working hand-off
  • Midjiwan — IP fidelity, tribe identity, visual language, approval gate
  • Nordic Pirates — physical product design, mechanic prototyping, manufacturer feasibility, MSRP modelling
  • Two prototype sprints before sample sign-off
  • Mid-sprint review with the full room
Why Deluxe matters for the campaign

Deluxe is the upper tier that lifts campaign ARPU. Kickstarter & Gamefound campaigns hit their numbers from the Deluxe and Collector tiers — the Base SKU is the on-ramp. The Deluxe concept needs to be lockable in time for the campaign page to sell it.

10
Languages & markets

Where players are.
Where we go first.

Four localized editions are guaranteed. Distribution priority is already fixed. We just need Midjiwan's data to refine within that frame.

Already fixed

TranslationsFR · IT · DE · ES — Midjiwan delivers
Distributor LOIs by Mo 9Nordic · UK · Germany · USA
Other marketsSubject to written agreement

Data we need from Midjiwan

  • Top-10 countries of active Polytopia app users
  • Language split — English vs localised play
  • Tribe popularity ranking — informs Deluxe miniature SKU priority
  • IAP-engaged spend patterns — likely highest-converting backers
  • Community concentration — Discord & newsletter per region
Hypothesis to test

If the player base concentrates in NA + EN-Europe → English-first launch + later FR/DE rollout maximises Y1 units. If there's a heavier non-EN tail → batch-release localised editions in parallel. We can't decide until the data lands.

11
Analytics & decisioning

One dashboard.
Two viewers.

Real-time read-only access for Midjiwan is part of the deal. Designed clean from day one — no friction at audit time.

What we instrument
  • Campaign-page traffic & conversion (GA4)
  • Email list growth · open / click
  • KS / Gamefound backer funnel
  • Shopify / DTC post-launch
  • Distributor sell-through (monthly imports)
  • Ad spend & ROAS (Meta, Google)
  • Settlement KPIs — units, gross revenue, costs, net profit, tier
Midjiwan's view (read-only)
  • Live campaign analytics dashboard
  • Cumulative units + tier progress
  • Monthly settlement statements (by 10th)
  • Marketing burn vs approved budget
  • Renewal-target progress
  • QC reports per production run
Audit-ready by default

Midjiwan may audit once per calendar year on 30 days' written notice. Building the dashboard for clean export from day one removes any future friction.

Settle today or schedule

Open questions.

Park what we don't resolve. Nothing falls through.

Partnership shape

  • Notion confirmed — yes or alternative?
  • Primary contact each side, with backup?
  • Midjiwan's public-facing posture — co-publisher visible or quietly endorsing?
  • Channel for fast questions — Slack Connect, email, dedicated Discord?

Product & campaign

  • Kickstarter or Gamefound? (Board-game audience leans Gamefound · mass reach leans KS)
  • Deluxe scope — approve the discovery sprint?
  • Game-skins promise — "buy physical, unlock in app" confirmed?
  • Other markets / languages beyond FR/IT/DE/ES to pre-plan?
  • Midjiwan presence on launch & playtest streams — yes / no / sometimes?
Parking-lot rule

Anything not resolved today gets tagged in the Notion Decisions Log with an owner + target-date. Nothing falls through the gaps.
